A furnace gets replaced for one of three reasons. The first is a cracked heat exchanger: the metal chamber that keeps combustion gas out of the air the blower sends through the house, which can crack after years of heating up and cooling down. The second is a large repair, such as an inducer motor, control board or gas valve, on a furnace past 15 years old, the age where ENERGY STAR says to start weighing a replacement. The third is a furnace too large for the house, which short cycles and wears out its parts early.

When the old furnace still runs, the technician can price a repair and a replacement side by side, so you can compare the two numbers.

Why furnaces get replaced

The technician said my heat exchanger is cracked

Keep the furnace off until it is replaced. The technician prices a new heat exchanger and a new furnace so you can compare them.

My furnace breaks down again every winter

On an older furnace the igniter, flame sensor, inducer motor and control board wear out one after another. When the next part fails, put its price next to the price of a new furnace.

The heat turns on and off every few minutes

When the filter and flame sensor check out, the furnace may be too large for the house. It heats the space too fast, shuts off and starts again. The fix is a replacement sized to the house.

The furnace runs but rooms stay cold

The technician checks the filter, blower and ductwork first, because leaking or undersized ducts starve rooms of air. If the furnace itself is too small for the house, a correctly sized replacement is the fix.

Soot or scorch marks near the burners

Soot and scorch marks point to incomplete combustion or flame rollout. Shut the furnace off. Dirty burners get cleaned and a blocked flue gets cleared, and the heat exchanger is checked for a crack.

Signs to have the furnace checked

  • Carbon monoxide alarm goes off with the heat running: get everyone out, call 911 or the gas company, and have the heat exchanger and flue checked before the furnace runs again
  • Yellow, lazy burner flame instead of a steady blue one: dirty burners or a venting problem, checked before anything else
  • Rust flakes or visible cracks inside the burner area: a heat exchanger failing from age
  • Water under a high-efficiency furnace that comes back after the condensate drain is cleared: a possible leak in the secondary heat exchanger
  • A repair quote that is a large share of the price of a new furnace: time to price both

How a replacement goes

  1. If the furnace has stopped working, the visit starts as a $65 heating diagnostic, waived if you go ahead with a repair.
  2. The technician checks the heat exchanger, flue, gas line, coil and ductwork, and measures the space the new furnace goes in.
  3. You get the price for the new furnace and the install before any work starts, plus a repair price when the old furnace can still be fixed.
  4. On install day the old furnace comes out and the new one goes in the same space. A correct install ends with running the new furnace through a full heating cycle.

Common questions

How much does it cost to replace a furnace?

It is priced at your home, because it depends on the furnace size and how much of the old setup has to change. A new furnace that fits the old space, flue and gas line costs less than one that needs new venting or ductwork.

What happens between approving the quote and install day?

Ask at the quote visit. If the old furnace is safe to run, you keep using it until the install. A furnace with a cracked heat exchanger stays off.

Should I repair or replace my furnace?

It depends on how much life the furnace has left compared with the size of the repair. Ignition parts are small repairs that make sense on an older furnace. A failed heat exchanger, or a large repair on a furnace that has needed several parts, is the point to get a replacement price.

Can a cracked heat exchanger be repaired?

On most home furnaces, no. A crack cannot be welded or patched safely. The fix is a new heat exchanger or a new furnace. The manufacturer often covers the part itself, but the labor to swap it is close to a full changeout, so on an older furnace a new one usually makes more sense.
